Booking.com, Expedia, GetYourGuide and Viator bring guests you’d never reach on your own. But every booking that comes through them has a cost, and it’s often higher than you think. The good news: you don’t have to choose between platforms and your own channel. You just have to stop handing the platforms guests who had already found you.
What a platform booking really costs
In Italy, Booking.com’s standard commission is around 15% of the total booking value in most cases. That’s only the starting point. On top of it you may pay:
- Visibility programmes: “preferred” programmes require higher commission, which can push the total cost towards 20–25%.
- Genius discounts: the 10–20% discount offered to the platform’s loyal customers is funded by the property, while commission is still charged on the rate.
- Payment fees: if the platform collects payment on your behalf, a processing fee is added, typically between 1% and 2.5%.
Industry analyses in 2026 put OTA commissions in the 15–25% range, depending on platform, contract and the marketing products purchased. It’s no coincidence that in 2025 Switzerland’s price watchdog ordered Booking.com to cut its hotel commissions by almost a quarter (a decision the platform said it would appeal).
Running the numbers: a concrete example
Take a 10-room property with an average rate of €120 a night and 70% year-round occupancy. The figures are illustrative, but the order of magnitude is realistic for many properties in southern Italy.
| Item | Value |
|---|---|
| Room nights sold per year | about 2,555 |
| Room revenue | about €306,600 |
| Share from platforms (60%) | about €184,000 |
| Commission at 15% (no extras) | about €27,600 a year |
Now shift just 10 percentage points of bookings from the platforms to your website (from 60% to 50%). That’s about €30,700 of revenue no longer paying 15%: €4,600 in commission saved. Even after deducting the cost of the direct channel, which some operators estimate at around 4.5% all-in (payments, booking engine, marketing), you keep more than €3,200 net a year. Add Genius discounts and visibility programmes and the gap grows.
Annual OTA commission: 10-room property (15% estimate)
Not just commission: why a direct guest is worth more
Cloudbeds’ 2026 report on independent hotels, based on 90 million bookings, shows that platforms generated 63.4% of bookings in 2025. The more telling figure is another one: the cancellation rate for OTA bookings was 21.8%, more than double the 10.6% for direct bookings.
A direct guest is also yours: you have their email, you can contact them about their next trip, offer a transfer or an excursion before they arrive. With a platform guest, all of that is much harder.
Guests find you on a platform, then search for you on Google
According to SiteMinder’s 2026 Changing Traveler Report, which surveyed almost 12,000 travellers in 14 countries, Booking.com is the most common starting point for hotel searches (26% of travellers). But 18% of those who start on an OTA end up booking directly with the property, up 3.3 points on the previous year.
This is the “billboard effect”: the platform gets you discovered, then the traveller checks your website. If they find a slow site, no clear price and a contact form instead of a “Book now” button, they go back to the platform.
7 levers to grow direct bookings
- A booking engine on your website, fast and mobile-first, with real-time availability and pricing. No “request availability” forms for standard bookings.
- A clear reason to book direct: breakfast included, late check-out, a discounted transfer, more flexible cancellation. Often more effective than a price cut, and simpler to manage within platform contract terms.
- Rate parity checks: if a platform shows a lower price than your website, guests notice. Check regularly.
- Google Hotel Ads and metasearch, where you can appear next to the platforms with your direct price, paying far less than a commission.
- Instant replies: a chatbot or messaging system that answers even at night keeps hold of guests who are ready to book.
- Emails to past guests: someone who has already stayed with you is the easiest direct guest to win back.
- Simple, secure payment, with cards, digital wallets and instant confirmation.
What about tour operators and agencies?
The same applies to excursions, transfers and activities: experience marketplaces charge commissions similar to, or higher than, hotel platforms. A booking system built into your own website, with a calendar, live availability and online payment, lets you sell directly to customers who already search for you by name, perhaps after discovering you on a marketplace.
Frequently asked questions
Should I leave the platforms?
For most properties, no. Platforms remain useful for being discovered, especially by international markets and in low-demand periods. The goal is to reduce dependence, not eliminate it.
Can I offer a lower price on my own website?
Rate parity rules have changed in several European countries in recent years and depend on your contract with each platform. Check your contract terms with an adviser before changing rates. Offering extras to direct bookers is usually the simpler route.
How much does a booking engine cost?
It depends on the solution: subscriptions to existing platforms, a small commission on bookings, or a custom-built system. Compare it with what you pay in commission today.
