From 5 to 20 Bookings a Month: A Naples Tour Agency Case Study
Growing a travel agency from 5 to 20 bookings a month in 90 days with a new site, OTAs, SEO and an AI chatbot. Real figures and a checklist you can repeat.

October 2023. A tour agency in Naples calls Experiences Srl. On the other end is Luca, the owner, sounding tired: “We get five bookings a month. All of them word of mouth. On Google we do not exist. I have run out of ideas.”
Ten months later the same agency closes 2024 at 20 bookings a month on average, peaking at 35 in summer. Without hiring anyone. Without pouring money into advertising. Simply by digitising what they already did well, but invisibly.
This is the story — a real one, in detail, with figures — of how they got there. If you run a small agency, work as a self-employed guide or are building a tour operation, read to the end. Most of it transfers.
Where they started
The agency (we will call it “TourNap” for discretion) had been trading since 2019. It specialised in walking tours of the historic centre, excursions to the Royal Palace of Caserta and boat trips to Capri. Three partners, all with a decade of experience as guides.
Baseline figures (January–September 2023)
| KPI | Value |
|---|---|
| Average bookings per month | 5 |
| Average order value | €85 (individual) / €240 (group) |
| Average monthly revenue | ~€1,800 |
| Where bookings came from | 90% word of mouth, 10% organic Facebook |
| Website | Yes, but dating from 2019, not mobile-friendly, no booking |
| Presence on tour OTAs | TripAdvisor only, and the profile was not optimised |
| Google position for “tours Naples” | Page 4 |
| Hours a week spent selling | ~3h (Facebook plus phone) |
The problem was not the quality of the product — TourNap had excellent reviews from everyone who had tried it. The problem was that nobody could find them. Growth was stuck on a floor of word of mouth they could not climb off.
What finally convinced them
They had resisted “going digital” for months. Three familiar objections:
- “We have no marketing budget”
- “The platforms take too much commission”
- “Word of mouth still works, why change?”
The turning point came when they discovered that a direct competitor — founded after them, with less experienced guides — was turning over eight times as much. The secret? They were everywhere online.
They called Experiences Srl for a free audit. After 90 minutes of analysis the plan was clear. They said yes.
Step 1: a mobile-first website (days 1–21)
The existing site was a 2019 brochure: slow, not responsive, no booking system, poor photography. We rewrote it from scratch around these priorities.
What the new site had
- Mobile-first: 78% of tourism traffic comes from phones
- Under two seconds to load, with Core Web Vitals in the green
- Bilingual Italian and English from the start, with room for German and French later
- A built-in booking engine with online payment (Stripe and PayPal)
- A page for each tour with professional photos, a map, FAQs and embedded reviews
- An AI chatbot answering around the clock in three languages
- Tour schema markup for search
Before and after, in raw site numbers
| Metric | Old site | New site |
|---|---|---|
| Mobile load time | 6.8s | 1.4s |
| Mobile usability score | 52/100 | 98/100 |
| Visitor-to-booking conversion | 0.4% | 3.2% |
| Bounce rate | 78% | 34% |
| Languages | Italian only | Italian and English |
Step 2: getting onto the tour platforms (days 15–40)
Alongside the site, we connected TourNap to the main OTAs in the tours sector. Spreading across channels was essential to get off word of mouth.
The platforms we activated
| Platform | Commission | Main audience | Time to go live |
|---|---|---|---|
| GetYourGuide | 20–30% | International travellers, mobile | 4 weeks |
| Viator (TripAdvisor) | 25% | American and English-speaking | 3 weeks |
| Airbnb Experiences | 20% | Younger travellers, authentic experiences | 6 weeks (selection process) |
| Musement | 20–25% | European, culture-led | 2 weeks |
| Klook | 20% | Asian market | 3 weeks |
Yes, the commissions are high. But this is volume you would never see without the platforms. And with booking on your own site at zero commission, the mix balances out. The rule: aim to make your own site at least 30% of sales.
Optimising the platform listings
Signing up is not enough. Each tour listing on an OTA is a small SEO page in its own right. For every tour:
- A title built around the main keywords
- A description of 1,500–2,000 characters, structured in points
- Ten to fifteen high-resolution professional photographs
- A detailed itinerary with timings
- Highlights as a list — what makes this tour different
- FAQs written around what people actually search for
- Clear policies: cancellation, meeting point, accessibility
Step 3: local SEO for tours in Naples (days 30–90)
The platforms bring traffic, but Google is still the first door. Working on local SEO for tour keywords changed the picture.
Target keywords
| Keyword | Monthly volume | Starting position | Position at 90 days |
|---|---|---|---|
| tour naples historic centre | 3,600 | — | 4 |
| walking tour naples | 1,300 | — | 2 |
| half day excursions naples | 720 | — | 1 |
| caserta palace tour from naples | 880 | — | 3 |
| walking tour Naples Italy | 2,100 | — | 5 |
| capri boat trip from naples | 590 | — | 2 |
What the SEO work involved
- Google Business Profile completed to 100%, with more than 50 photographs
- A dedicated page for each tour — eight pages, each over 1,500 words
- Six blog articles in the first 90 days (“What to see in Naples in two days”, “Ten hidden corners of the historic centre” and so on)
- TouristAttraction and Event schema markup
- Link building: twelve links from travel blogs and local sites
- An automatic system asking for Google reviews after each tour
🚀 Want to grow the way TourNap did?
Experiences Srl has taken dozens of agencies and tour operators to three to five times their bookings in 90 to 180 days. Modern site, OTA integration, SEO, AI chatbot — handled end to end.
Step 4: an AI chatbot for round-the-clock bookings (days 60–75)
Forty-one per cent of enquiries arrived outside office hours. In plain terms: they were losing potential bookings every evening, every night, every weekend.
We put a multilingual AI chatbot on the site and on WhatsApp Business, able to:
- Answer in Italian, English and Spanish
- Know every tour, its price, its times and its meeting point
- Handle the FAQs: cancellation policy, accessibility, children, the language of the tour
- Check availability in real time
- Take the visitor all the way to a completed booking
- Hand over to the owner on WhatsApp only when a request is genuinely complex
What the chatbot did in its first 60 days
- 340 conversations handled
- 187 enquiries resolved on their own
- 47 bookings generated
- 92% satisfaction after the conversation
- Average response time: 2 seconds, against six hours before
Results at 30, 60 and 90 days
Here is what actually happened, month by month, in the first 90 days after the new setup went live:
| KPI | Baseline (Sep 2023) | +30d | +60d | +90d |

| Monthly revenue | €1,800 | €2,900 | €4,800 | €7,100 |
Twelve months on (January 2025)
| KPI | 2023 (before) | 2024 (after) |

| Position for “tours Naples” | Page 4 | Position 4 (page 1) |
“I was sceptical at first. I thought spending on a website and marketing would just burn resources. Six months later I had changed my mind. The most important thing? We do not work more: we work better. The platforms and the chatbot do the heavy lifting. We guide, which is what we actually love.”
— Luca, owner of TourNap
What you can do too: the checklist
There is nothing magic in TourNap’s path. Any small agency or tour operator can repeat it. Here it is in eight points.
- Audit where you are now. What do you turn over? Where do guests come from? What is your conversion rate? Without a baseline you cannot tell whether anything is working.
- A mobile-first site with booking built in. This is not optional. Without it you lose seven visitors in ten. Typical one-off investment: €3,500–6,000.
- Go live on three to five tour OTAs. Start with GetYourGuide and Viator. Add Airbnb Experiences and Musement in the following months.
- Structured local SEO. Google Business Profile, content, schema markup. See the dedicated guide.
- An AI chatbot for round-the-clock enquiries. Especially if your market is international. Cost: €80–200 a month, with an excellent return.
- An automatic review system. Email or WhatsApp after the tour, with a direct link. Target: at least five to ten new reviews a month.
- A channel manager for tours. Once you pass 50 bookings a month across several platforms you need one. See the channel manager guide for tour operators.
- Monthly analysis. Measure everything. What works? What does not? Adjust as you go, not at year end.
In closing: digital does not replace, it amplifies
TourNap already had everything: passion, expertise, quality. What was missing was the amplifier that would let the world hear about it. Digital does not make you good if you are not: it makes you findable if you already are.
If you run a small agency or tour operation and you recognise yourself in TourNap’s starting point, the path is clear, tested and repeatable. You do not have to be big to reach good numbers. You have to be present in the right places.
